The challenge
A Series A US SaaS was seeing trial-to-paid conversion stall at 4% and activation times of over 20 minutes. The dashboard had grown organically for three years and was slow, inconsistent and painful to extend.
Our approach
- Two-week discovery sprint covering product analytics, user interviews and competitive teardowns.
- Full UX audit with a scored heuristic report.
- Figma redesign of the onboarding and five core workflows.
- Phased engineering rebuild in Next.js, React and a design system baked from the new Figma components.
- Instrumentation of activation and conversion events in PostHog for measurement.
The outcome
- Activation time reduced from 20+ minutes to under 7.
- Trial-to-paid conversion improved from 4% to 9.6% within 8 weeks of launch.
- Dashboard Lighthouse performance score went from 42 to 94.
- Design system unblocked two new feature launches that had been stuck in design debt.
